It's difficult to know where to start. Microsoft's management of its ever-expanding gaming empire — which includes Xbox consoles, the Game Pass subscription service, and not one but three major publishers — experienced another year of epic, confusing, and frustrating events.

Two Driving Forces: Reach and Revenue

Two core drivers were the dominant forces behind all this chaos. The publicly stated goal is very much public, obvious in everything its public statements. It’s the drive to make lots of games and make them available everywhere they can be played: via streaming services, on Steam, on PlayStation and Nintendo systems, on your phone.

The second strategic imperative, which intersects with the first, is less transparent and more troubling. Leaks indicated that Microsoft's leadership had insisted the gaming division to secure earnings of a remarkably high 30%, a figure that is extremely rare in the game industry.

How the Margin Mandate Backfired

This aggressive financial target is probably motivated significant staff reductions that ended with the termination of major studio endeavors. It presumably motivated steep rises in console prices.

Admittedly, external pressures played a role. Among them are shifting tariff policies. But that 30% margin target was probably a primary factor.

The Future of Xbox Hardware: A Strategic Pivot

Under this relentless pressure, Microsoft appears to have decided achieving its goals via the console market. The price hikes and the effective end of console exclusives indicate that the company has stepped back from competing directly in the mainstream console market.

Amid the speculation, assurances were given that new hardware was coming. Yet the specifics were unclear.

According to rumors and executive interviews, it seems evident that the next Xbox will be essentially a specialized computer, will run external storefronts, and will be a “very premium” device.

The Handheld Experiment: A Cautionary Tale

A looming question for dedicated players is that the user experience may be poor. Such were the mixed reactions from hands-on time with a collaborative project between Microsoft and a PC manufacturer, which acted as a kind of soft launch for Xbox’s software-focused direction.

Publishing Prowess in a Troubled Year

It’s a shame, the management missteps and financial pressure overshadows the reality that it delivered an impressive lineup as a game publisher in quite a long time.

The year showed the vast diversity and capability that the collection of acquired developers is now capable of.

The full lineup is staggering: major franchises and new intellectual properties. Observers could note this lineup for not having a single defining hit or you can applaud it for its yearlong supply of different, captivating, polished games.

The Black Sheep in the Family

Yet, there’s also a glaring misstep in this strong year. One major franchise came close to being a catastrophe. The title was outsold by a direct competitor for the first time in series history.

What Does the Future Hold for Xbox?

It’s exhausting just considering the year that the gaming division just had. What will 2026 bring? Promised franchise entries and almost certainly more debate and speculation.

Another major chapter is ahead, perhaps with greater clarity. Yet it seems likely we’ll be revisiting this conversation at the end of it: Just where, exactly, does Xbox think it is going?
